ci(release): sign the standalone executables - #417
Signs the standalone executables the way the desktop's builds are, by the owner's decision of 2026-11-02: a self-signed Authenticode certificate on Windows, ad hoc on macOS. This removes no warning: SmartScreen and Gatekeeper still warn, and the docs say so.
Closes#401, whose proposal (SignPath, Developer ID) and "done when" (no warning to click past) that decision replaces. Section 6 of the plan keeps that reasoning, as what would remove the warnings.
Before the first tag
Set these two repository secrets on InstaZDLL/waveflow-server:
Secret
What it is
SIGNTOOL_PFX_BASE64
the Authenticode certificate, a PFX in base64
SIGNTOOL_PFX_PASSWORD
the password of that PFX
Right now the secret list shows SIGNTOOL_PFX_PASSWORD (set on 2026-11-01) and notSIGNTOOL_PFX_BASE64, so a tag would stop at signing-secrets. Only the names were read; no value or certificate was read or printed.
Changes
standalone.yml: declares both secrets, not required, and a first job signing-secrets refuses a tag that lacks either, before any build.
Windows: the server builds in windows-server, and windows-sign signs on a fresh runner that checks out nothing and runs nothing it was handed, so the certificate never reaches a runner where a dependency's build script ran. On a tag only: signtool signs the three .exe from a PFX in RUNNER_TEMP, removed afterwards. archive then packs and starts them, without the secrets.
On a tag, Get-AuthenticodeSignature reads them back out of the archive. UnknownError alone proves nothing, being PowerShell's catch-all, so the one signer they share goes into the runner's trusted roots and each must answer Valid, with a timestamp. The thumbprint goes in the log.
macOS, on every run: ad-hoc codesign with a stable identifier (app.waveflow.server, .ffmpeg, .ffprobe) on both targets, then codesign --verify and an identifier check on what the archive holds. --verify alone would pass on the linker's arm64 signature, so the identifier is what fails if the signing did nothing. The identity is one variable, where a Developer ID would plug in. No notarization.
release.yml passes the two secrets by name, not secrets: inherit, and its header names them. The release notes' wording changes.
READMEs, the plan (status, §2, §6, §7, §8 step 6), the repository README and the changelog no longer say "not signed yet", and say what the signature does and does not give. The Sigstore question is untouched.
Decisions to check
The brief assumed the secrets are absent on a pull request. They are not, for a branch of this repository: GitHub hands repository secrets to same-repository pull requests and dispatches. So the Windows steps are gated on inputs.tag, not on the secrets being empty, and the certificate only ever signs what is released.
A stolen certificate is still worth keeping out of reach, even self-signed: its thumbprint is the one thing a reader can compare, and it may be the desktop's too. A protected GitHub Environment restricted to v* tags would narrow it further, but it changes where the secrets live, so it is the owner's call and is not done here.
A missing secret stops the archives and the publishing, not the image's build, which runs beside them and pushes digests no tag points at.
No documentation covers releases.docs/guides/operations.md is for people running a server. The secrets are therefore named where the Docker Hub ones are, in the header of release.yml, and in §6 of the plan.
Test plan
Exercised on this PR's own run (all checks green on faee2d6, CodeQL included):
macOS, both targets: ad-hoc signing, read back from the archive by codesign --verify and the identifier check; the smoke test ran the signed files.
Windows without a tag: the signing step is skipped and the run stays green. Read from the uploaded archive: all three .exe answer NotSigned, and it holds no PFX.
Linux: unchanged.
Exercised only on a throwaway branch, ci/standalone-signing-proof (run 41364825503), which calls the real standalone.yml through workflow_call with tag set and a self-signed certificate made in the job:
No secrets, the password alone, the certificate alone: each fails at signing-secrets with the matching message, and everything after it is skipped.
Certificate and password: signtool signs all three in windows-sign. Read back from the archive with the signer trusted, each answers Valid with a timestamp, and the smoke test ran them.
Without that trust, an earlier run of this branch showed all three answering UnknownError, as docs/RELEASING.md in the desktop repository says.
A changed byte in an extracted file answers HashMismatch on Windows and is refused by codesign --verify on both Macs. These two steps exist on that branch only.
Not exercised, and only a tag can do it:
release.yml calling this workflow, and its secrets reaching it. Both are read, not run.
Checkouts bound to the tag. The throwaway branch patched them to its own commit so as not to create a tag; this PR leaves them as they were.
The real certificate and password. signing-secrets only checks that they are not empty, so a wrong password or an expired certificate fails later, in windows-sign.
A person on a real desktop: what SmartScreen and Gatekeeper show. The README wording rests on the desktop's account and on what the systems are documented to do.
The macOS identifier check was not inverted by removing the signing. By reading: a linker signature has a generated identifier, and an x86_64 binary with no signature fails --verify.
By submitting this pull request, I confirm that my contribution is made under the terms of the AGPL-3.0-only license and is signed off via the Developer Certificate of Origin (git commit -s).

Sign them the way the desktop's builds are, by the owner's decision of
2026-11-02: a self-signed Authenticode certificate on Windows, from the
SIGNTOOL_PFX_BASE64 and SIGNTOOL_PFX_PASSWORD secrets, and an ad-hoc signature
with a stable identifier on macOS. Both happen before pack.sh, so the archive
and SHA256SUMS hold the signed files and smoke.sh runs them, and both read the
signatures back out of the archive.
Windows signs on a tag only, since a branch of this repository can read the
secrets too, and a tag without them stops before anything is built. macOS needs
no secret, so every run signs and a pull request proves it.
Neither system trusts these signatures, so the warnings of the first launch
stay. The READMEs say so instead of "not signed yet", and section 6 of the plan
records what the choice gives and what it does not, keeping what would remove
the warnings.

Merge Risk: Minimal · up to faee2
Tagged releases require both signing secrets, and first-launch warnings remain. No merge-blocking issue is established.
Security architecture risk: Low · up to faee2
Signing is isolated from compilation, and missing credentials or failed signature checks block release publication. No newly reachable attacker-controlled signing path was established. Release access restrictions and behavior during the first certificate-backed release remain unverified.
Retained concerns
No architecture-level concerns identified.
Security review details
Security Blast Radius
inferred — The newly introduced sensitive asset is the Windows signing key. Its compromise could authorize signatures outside this release pipeline. The inspected workflow does not establish the certificate's reuse elsewhere, so exposure beyond this repository's standalone executables remains unknown.
Security Findings and Attack Paths
inferred — The certificate follows existing tag-push and manual-release authority. A newly reachable untrusted signing path was not established: ordinary untagged runs skip Windows signing, and the credential-bearing signing job does not execute build outputs. Whether tag creation and release dispatch are restricted to trusted actors cannot be determined from these workflow files.
Trust Boundaries and Controls
observed — The archive verifier derives its trusted certificate from the archive itself rather than comparing it with an independently configured expected thumbprint. It checks signature integrity and signer consistency, not independent publisher identity. The upstream signing step's use of the repository PFX is the principal identity-binding control in the inspected path.
Resilience and Maintainability Implications
inferred — Signing and verification failures block downstream publication rather than falling back to unsigned tagged releases. Separate signing and archive jobs keep execution of packaged binaries and temporary root-store modification outside the job that holds the PFX. Forced-cancellation cleanup still depends on runner lifecycle guarantees not verified here.
Hardening Proposals
proposed — If independent publisher continuity is a release requirement, pin an expected public certificate identity during archive verification and define its rotation procedure. Separately confirm protected release-tag and dispatch permissions before enabling the PFX; missing policy evidence here does not establish that those protections are absent.

Autofix · Keep fixing CodeRabbit findings and required CI, and resolving merge conflicts
Scoping the secrets to the signing step kept them out of cargo build's
environment only: that build runs the build scripts and procedural macros of
every dependency, and a process one of them leaves on the runner outlives its
step, there to read the PFX or the password on signtool's command line.
Build the Windows server in its own job and sign on a fresh runner that checks
out nothing and runs nothing it was handed. Windows' archive job then packs and
starts what that job uploaded, without the secrets.

UnknownError is what a self-signed certificate answers, and also what
PowerShell answers for any failure it has no name for, so accepting it accepted
those too. Put the one signer the three executables share into the runner's
trusted roots, and require Valid of each.
Also say what a missing secret really stops: the archives and the publishing,
not the image's build beside them. And a manual retry of release.yml names its
tag and signs; only a run with no tag does not.

Summary
Signs the standalone executables the way the desktop's builds are, by the owner's decision of 2026-11-02: a self-signed Authenticode certificate on Windows, ad hoc on macOS. This removes no warning: SmartScreen and Gatekeeper still warn, and the docs say so.
Closes #401, whose proposal (SignPath, Developer ID) and "done when" (no warning to click past) that decision replaces. Section 6 of the plan keeps that reasoning, as what would remove the warnings.
