Fix production email setup with explicit admin DNS consent - #2448
Production deployments skipped email preparation, so granting the documented token permissions and redeploying still left Admin → Integrations unable to enable email. Normal staging deploys could also remove the prepared binding.
Both environments now prepare email automatically, without new GitHub variables. Deployment configures sending DNS only under agents.<domain>; the admin page previews and requires approval for routing and main-domain DNS changes. Setup preserves existing MX and merges compatible SPF, including Google Workspace authorization when Google MX exists without SPF. Duplicate/unsupported SPF, excessive recursive DNS lookups, stale consent and concurrent DNS changes fail closed. Retries re-plan against changed DNS.
Validation

Staging Verification Evidence
Deploy Staging 40423217134 passed including smoke and DNS audit on runtime commit e456b3f (later commit only archives this evidence). Worker version a156b83d-6871-408e-ab20-b012f5e35cbe served 100%. A normal deploy changed the old unavailable email state to enabled using its saved setup, with no opt-in email input.
At 00:11:50 UTC the live audit preserved merged Google/Cloudflare SPF and root MX and restored original SPF. Playwright created one trigger and sent one admin loopback. Task/execution 01M5XB10ZM6A3RNRNSTR3DZ05F completed; reply received at 00:18:46.892 with the trigger's From, matching In-Reply-To, and Auto-Submitted auto-replied. VM 01M5XB1HA3J84YKNMTS0M7GCMQ (cx23, fsn1) sent heartbeat at 00:11:39.906. Workspace 01M5XB88H68MYWNDKNFQGBED8H reached running and its live agent transcript loaded in the browser. Its HTTPS endpoint correctly rejected an unauthenticated request with 401.
All owned trigger/workspace/node DELETEs returned 200 (workspace deletion confirmed); all four preexisting nodes preserved. Desktop/mobile admin controls and navigation passed with no page errors. One repeated-navigation browser run stalled at the app-wide loader; fresh sessions passed. Dismissed the staging user's optional onboarding overlay before final screenshot review.
UI Compliance Checklist
Mobile-first layout and accessibility checked; native labeled consent checkbox and shared UI components retained
Local Playwright mock/stress audit at 375×667 and 1280×800
Screenshots reviewed by implementation agent and independent UI reviewer: readable wrapping, reachable approval, no horizontal overflow or clipped controls
Desktop/mobile evidence posted in PR comment
UI Screenshot Evidence
Surface: Admin Integrations agent email DNS consent
Mock/stress data used: mock data with long text: existing Google SPF replaced by combined SPF, long DNS values, recovery after unexpected changes, refused setup and provider errors.
Screenshot quality review: all desktop and mobile screenshots reviewed for readability, wrapping, clipping, overflow and responsive behavior. No remaining issues. UI reviewer scores: hierarchy 4/5, clarity 4/5, mobile 4/5, accessibility 4/5, consistency 5/5.
End-to-End Verification
Data flow traced with code citations
Setup tests exercise consent through provider mutations and persisted activation
Documentation assumptions checked against deployment, provider responses and existing feature history
The available staging zone already uses Email Routing; its live provider audit verifies repeated enable with combined SPF, not first-ever activation on a fresh zone. Fresh-zone behavior, Google MX without SPF, duplicate SPF, lookup overflow and interrupted retries are covered by provider-boundary tests. Production DNS activation is intentionally left for the admin's explicit preview/consent. Existing documented sender-authentication limitations remain unchanged (the user approved this feature's current Cloudflare-checks model on October 23).
Post-Mortem
What broke
Updating deployment token permissions did not make production email available.
Root cause
The prototype rollout deliberately exposed agent_email only through the staging workflow. Production never passed it. First-use setup also refused existing main-domain mail records.
Class of bug
Deployment rollout/configuration gap and unsupported existing-mail setup path.
Why it wasn't caught
Previous live verification explicitly covered staging with the opt-in flag; production was intentionally kept off pending this rollout decision.
Process fix included in this PR
The shared deployment workflow now prepares email by default in both environments. An opt-in staging provider audit verifies SPF compatibility and restores its fixture. Regression tests cover existing-mail consent, conflicts and retry drift.
Initial CI and staging passed. CodeRabbit requested at 00:38 UTC through trusted workflow 40427673551. Its two findings were addressed in 4ab1ca94c27cea6bfa29c023ead09e35e04bf37c: shared approved-record derivation and validation of unchanged SPF policies. Both threads resolved with fix evidence. Incremental review skipped with “Bot user detected”; waited more than 15 minutes after the fix. No unresolved threads or new findings. Final CI 40429128615 passed on attempt 2: an unrelated skills-dialog accessibility timing failure passed locally and on the single retry.
CodeRabbit Notes
Five SPF regressions reproduced before the fix; all 60 focused setup/SPF/admin cases now pass, including safe unchanged-policy preservation. API typecheck and targeted lint pass. Security/Cloudflare reviewer rechecked the narrow delta: PASS. Final commit is serving 100% of staging as Worker version a0c48691-11e7-4ed7-842f-0d97b5041e97. Narrow read-only revalidation passed: public email enabled, admin setup on with no DNS/zone changes, admin page loads without JS errors, root SPF unchanged and four baseline nodes preserved. Final staging run 40429370248 completed successfully, including deployment smoke tests. Its first upload failed Cloudflare startup CPU validation; the same commit succeeded on one bounded retry. Original full email roundtrip and provider DNS audit remain valid for unchanged mutation behavior.
Exceptions
The initial task-file-only push to main was rejected by required checks. Its commit is included in this normal PR instead. No protection bypass.

Documentation & Specs
Updated apps/www/src/content/docs/docs/guides/{email-triggers.md,self-hosting.mdx} and reference/configuration.md; existing DoH environment comments now include SPF verification.
Constitution & Risk Check
Principle X: retain existing setup/lease/UI architecture. Principle XI: reuse configurable DoH timeout/resolver, no new hardcoded operational knob. Protocol SPF limit is 10. Preserve mail delivery and explicit admin consent; fail closed on ambiguous provider state. Provider audit is staging-only, opt-in and restores original SPF in finally.

Cloudflare serves Worker version 3ed90d52-5fc6-4a05-bce5-aeb17e388290 at 100%; AGENT_EMAIL binding is present and deployment confirms sending verified. Final health, public config, admin HTML and JS return 200. Root Google MX remains smtp.google.com priority 1; no root SPF was added by deployment. Email activation remains off until the superadmin reviews and approves DNS in Admin → Integrations → Agent email. No new GitHub variables required.

The setup plans supported SPF updates and checks recursive DNS lookup limits. Cloudflare DNS records can be created or updated through the added API operation.
Setup tracks approved removals and refreshed baselines. It plans SPF changes for consent, rechecks DNS before writing, and verifies the resulting policy. The admin interface explains the changes that require approval.
Agent email preparation runs on production and staging deployments. The guidance describes required permissions, SPF handling, preserved MX records, and configuration across later deployments.
Staging DNS audit .github/workflows/deploy-staging.yml, scripts/e2e/agent-email-dns-staging.mjs
An optional staging job runs after deployment. The audit checks the SPF and MX records, enables routing DNS, and attempts to restore the original mail DNS records.

Playwright visual review evidence for Admin Integrations → Agent email DNS consent. Tested at desktop 1280×800 and mobile 375×667 with Google SPF replacement, long DNS values, changed-state recovery, refusals and provider errors. Implementation agent and independent UI reviewer inspected the screenshots: records wrap, approval remains reachable, and no horizontal overflow or clipped controls remain.
Live staging additionally verified the saved setup is On on desktop and mobile, successful admin loopback submission, a real VM agent reply with matching message threading, and owned-resource cleanup. Production activation remains the admin's explicit confirmation.
