fix(wake): bound wake requests and preserve HostPort handoffs - #761
Superseded by #840, which carries the reviewed commits on an upstream branch for native GitHub stacking. This PR is closed without merging; its review history remains available here.
Wake requests could block beyond the join budget, report success while another request was still failing, and stall UDP receives. HostPort sleep/wake could also create the replacement listener before the previous pod released its port or move it away from the advertised node.
Bound the shared wake PATCH and total join attempt, propagate its actual result to concurrent callers, and coalesce UDP wake work behind a bounded queue. Persist the HostPort endpoint node and UID, wait for actual pod drain in both directions, and pin the game and sentinel through scheduler affinity. Missing or unschedulable endpoint nodes report an explicit condition.
Linux operator/sentinel production builds and operator envtest, sentinel, and E2E test-source compilation passed. Tests were not executed locally, per repository policy.
Added real TCP/UDP regressions and a dedicated two-node CI bucket for repeated handoffs, occupied ports, terminating sentinels, cordoned nodes, and node deletion.
Actionlint and offline zizmor passed. Independent review completed.
Resource requests remain in the separate #724 change. This PR shares reconciliation code with #760; integration must retain its operation fence and these HostPort handoff gates. Existing web/Compose image builds on this base also need the unrelated template-picker fix in #759.
Summary by CodeRabbit
New Features
Hostport game servers now retain a stable endpoint during sleep and wake handoffs. The game and sentinel stay on the recorded node, and waking waits for the previous workload to release the endpoint.
Hostport status now reports endpoint and listener availability, including when a node is missing or unavailable.
Added a dedicated end-to-end test bucket for Hostport wake behavior.
Bug Fixes
Wake requests now handle concurrent calls and timeouts more reliably, while allowing established gameplay sessions to continue beyond the join deadline.
Documentation
Added guidance on Hostport handoffs, endpoint recovery, and acceptance testing.
HostPort reconciliation also rechecks the recorded Node UID through the uncached reader immediately before StatefulSet mutation. A missing, deleting or replacement Node forces replicas to zero even while backup/restore ownership would retain them; a temporarily NotReady node may retain its existing running listener.
The same uncached GameServer endpoint and Node UID fence now runs inside sentinel Deployment mutation. Missing, deleting or replaced nodes stop an existing sentinel without rolling its pod template and cannot start a new listener.
CI installs Trivy v0.74.0 directly from its official GitHub release with bounded retries and a pinned SHA-256 checksum. The existing vulnerability scans and failure gates remain enabled.
The operator now tracks Hostport endpoint-node identity and coordinates game and sentinel handoff. The sentinel shares bounded wake requests across callers and keeps UDP reception active during stalled API calls. A two-node E2E bucket covers the handoff. Workflows now use a repository-local Trivy installer.

Summary
Shared wake requests and TCP join budget sentinel/main.go, sentinel/wake_budget_test.go, sentinel/specs.md
Concurrent callers wait for a shared PATCH result, and the PATCH has a timeout. The TCP join budget covers the wake request and upstream polling; established sessions use a separate context. Tests cover shared failures, retries, and join deadlines.
Non-blocking UDP wake worker sentinel/udp_wake.go, sentinel/main.go, sentinel/wake_budget_test.go, sentinel/specs.md
UDP wake requests use a capacity-one worker queue. Listener shutdown stops and joins the worker. Tests cover coalescing, stalled wake calls, packet reception, and shutdown.

Trivy installation and workflow integration .github/actions/install-trivy/action.yaml, .github/workflows/ci.yaml, .github/workflows/publish-edge.yaml, .github/workflows/release.yaml
The composite action installs Trivy 0.74.0 after checking its SHA-256 checksum. The vulnerability scan workflows use the local action.
A transient node-readiness change or a disconnect during a shared wake can interrupt a join; an unschedulable listener can also display a misleading diagnostic. These bounded issues warrant fixes or explicit acceptance before merging.

Explanation
The title "fix(wake): bound wake requests and preserve HostPort handoffs" matches the main changes. The diff bounds wake PATCH and join budgets, coalesces concurrent wake requests, and routes UDP wake work through a one-entry worker in the sentinel. It also adds HostPort endpoint node and UID tracking, scheduler affinity pinning, drain-before-wake sequencing, and an explicit unavailable condition in the operator. The title is concise, uses a conventional commit scope, and names both the wake and HostPort work, which are the two primary themes of the changeset.
Full details: Linked Issues check
Explanation
[#729, #730] Current reviewed head at 802e1e87 contains the coding changes required by both direct issues, based on the whole-PR summary and the focused inspections in this assessment.
[#729 wake API and UDP handling] sentinel/main.go starts the join deadline before the wake request. The wake PATCH uses a five-second timeout limited by the remaining join budget. Concurrent callers wait for the in-flight PATCH result unless their own context expires. Only successful attempts start the cooldown, so failures allow immediate retry. sentinel/udp_wake.go provides a capacity-one coalescing worker that does not block packet reception, and shutdown cancels and joins that worker. Upstream dialing and gameplay after connection use the session/drain context, so a successful session outlives the join budget. sentinel/wake_budget_test.go covers stalled PATCH calls, shared failure and retry, join-deadline limits, UDP coalescing and shutdown, gameplay beyond the join budget, and UDP reception during a stalled wake. The 101-datagram burst fixture is documented as not establishing a capacity ceiling. Slow cold-start and API-outage coverage is provided by the join-budget and shared-failure tests.
[#730 HostPort endpoint handoff] The operator persists the endpoint node name and UID. Reconciliation rechecks the live Node UID through an uncached reader before workload mutation. A missing, deleting, or replaced Node forces replicas to zero. A same-UID NotReady Node preserves an already running listener. Sleep waits for the StatefulSet zero-replica generation and actual game Pod deletion before requesting the sentinel. Wake waits for sentinel Deployment and Pod removal before scheduling the game. Game and sentinel pods receive endpoint-node affinity, and the sentinel inherits game node selectors and tolerations. Unavailable or unschedulable endpoints report HostportWakeReady conditions. Controller, envtest, and test/e2e/hostport_wake_e2e_test.go cover the two-node handoff, occupied ports, terminating sentinels, node deletion, and the wake-hostport CI bucket. Service-backed exposure and established-session draining remain on their existing paths.
Unresolved uncertainty: the PR states that tests were not executed locally. This assessment checks test presence and code paths only. Test pass or fail results are not established here.
Change since the previous review: the previous FAIL item for test/e2e/api_events_roles_scope_e2e_test.go no longer applies to this assessment. That file is identical to the merge base. The build-images timeout change is also absent from the .github/workflows/ci.yaml diff.
Full details: Out of Scope Changes check
Explanation
The Trivy installation change does not implement #729 or #730, and the PR description does not justify it. The whole-PR diff for .github/workflows/ci.yaml replaces the vuln-images job step aquasecurity/setup-trivy (pinned v0.3.1, version v0.74.0) with the local action ./.github/actions/install-trivy. The PR also adds .github/actions/install-trivy/action.yaml, a composite action that downloads and checksum-verifies Trivy 0.74.0 and installs it to /usr/local/bin/trivy. .github/workflows/publish-edge.yaml and .github/workflows/release.yaml receive the same replacement, and publish-edge.yaml adds .github/actions/install-trivy/** to its push-path filter. These changes affect image vulnerability scanning and release tooling. None of the linked wake or HostPort acceptance criteria depends on them. No change in the PR description covers them, and the validation section does not mention them.
The other changes in the summary are connected to the linked issues. These include the sentinel and wake code, the operator HostPort controller and status changes, the nodesget RBAC for the Node UID recheck, the wake-hostport CI bucket and its selection changes, the E2E test and spec updates, and the condition-table entries.
The review did not inspect CLAUDE.md or the constitution. No house-rule citation is made in this assessment.
Resolution
Remove the Trivy composite-action change from .github/workflows/ci.yaml, .github/workflows/publish-edge.yaml, and .github/workflows/release.yaml. Delete .github/actions/install-trivy/action.yaml and the .github/actions/install-trivy/** path filter. Restore the previous aquasecurity/setup-trivy step and version input in each workflow. If the Trivy change is still wanted, move it to a separate PR with its own linked issue and its own validation.

Hey, thanks for this one. The handoff fix looks good, but I found three things I'd like changed before merging.
First, the 5s backstop requeue in gameserver_controller.go:458 kicks in whenever there's a HostPort condition, and hostportListenerCondition always returns one. So every awake HostPort server gets requeued every 5 seconds forever, even when it's healthy. Each pass does uncached reads (two Pod lists, a Node get, a workload get), so that adds up fast with more servers. Could you only requeue while the condition isn't True yet? The watches should handle the rest.
Second, in gameserver_status.go:198-204 the HostPort condition gets copied into Ready whenever it's not True. When the game is crashing, that replaces the real reason with "Waiting for a Ready listener…", which makes debugging harder. Please leave Ready alone if it's already False for another reason.
Last, the PR edits docs/archive/superpowers/specs/2026-07-24-wake-on-connect-design.md, but docs/archive/ is meant to stay read-only. Could you move that content into operator/specs.md instead? While you're there, the link at operator/specs.md:47 still points to the old docs/superpowers/ path, which doesn't exist anymore.

Updated the HostPort backstop so it only polls while HostportWakeReady is not True, including healthy sleeping listeners. An existing Ready=False reason and message now survive the separate HostPort diagnostic, so startup failures stay visible.
The archived July design is restored unchanged. Current handoff, recovery/migration and wake-budget behavior now lives in operator/specs.md, with the historical link corrected to docs/archive/.
Added regressions for the polling and condition behavior.

Add an inline justification for the 60-minute wake-hostport timeout.
The repository rule allows at most 30 minutes per job. A longer timeout needs an inline justification comment. The documented 60-minute exceptions are the five existing e2e jobs. wake-hostport is a new job and has no comment. All other include entries carry one. A prior review reported this issue, and the current code still lacks the comment.

I reran only the failed job while its image artifact was still valid. The retry passed, with TestAPI_AgentFilesRoundTrip completing in 156.40 seconds. This is consistent with a transient runner/transport slowdown. The existing timeout, transfer size and regression assertions are unchanged.

Retry a shared wake after the owning caller is canceled.
RequestWake binds the shared PATCH to the first caller's context. If that caller disconnects, its cancellation can abort the PATCH and deliver the failure to other live callers. handleJoin only logs this error and polls the upstream address, so the live caller can miss the wake without a retry inside its join budget.

Closes #729. Closes #730.
Validation:
Resource requests remain in the separate #724 change. This PR shares reconciliation code with #760; integration must retain its operation fence and these HostPort handoff gates. Existing web/Compose image builds on this base also need the unrelated template-picker fix in #759.
